3Shape has a global network of more than 200 tier 1 suppliers, supporting a growing and innovation-driven business in digital dentistry. As the company continues to expand, the complexity of its supply chain is increasing – making it more challenging to maintain visibility into supplier risks and performance. Approximately 86% of the supplier base is located in Europe, with 5% of products being sourced from China and the remainder from other regions around the world.
In recent years, 3Shape has increasingly recognized the strategic importance of managing sustainability risks across its global supply chain. From the outset, the company chose not to pursue a manual approach based on spreadsheets, emails, fragmented data collection, and individual outreach. Instead, it aimed to establish a centralized, digital solution capable of delivering standardized supplier assessments, consistent comparability, and scalable processes as the supplier network grows.
A key requirement was the ability to collect sustainability data in a structured way, while maintaining the flexibility to focus on the most relevant topics. The solution also needed to be practical for suppliers and easy to use for internal teams.

Key Stakeholders
Several departments and teams are involved in 3Shape’s sustainable supply chain management activities, including:
- Procurement: Owns the sustainability process end-to-end, including supplier pre-qualification, onboarding, assessments, monitoring, and follow-up actions. This includes category managers who use insights to guide supplier selection and onboarding; tactical buyers who engage directly with suppliers to address gaps and improve performance; and a resilience expert who leverages sustainability data to support proactive risk management and mitigation.
- Sustainability team: Uses IntegrityNext data for emissions tracking and annual reporting.
- IT: Responsible for building and maintaining the Power BI reporting layer.
Collaboration between these functions ensures that sustainability is not treated as a standalone initiative but embedded in core procurement processes and decision-making.
Project implementation
From the outset, 3Shape followed a structured, phased rollout approach to ensure strong adoption and consistent data quality. The process began with the onboarding of approximately 40 critical suppliers. This initial phase allowed the team to validate the approach, monitor supplier responses, and refine internal workflows. After the first wave, additional supplier groups were gradually added, enabling controlled scaling without overwhelming suppliers or internal stakeholders.
Over time, the rollout expanded to cover all direct suppliers – approximately 160 in total – making sustainability assessments a standard requirement across the entire tier 1 base. In parallel, 3Shape extended the process to indirect suppliers, prioritizing those representing 80% of total indirect spend. Indirect suppliers are defined as business partners that do not provide products or services material to the company’s core business. Most suppliers also undergo an automated country and industry risk analysis.
A key design principle was consistency: all direct suppliers are assessed across 14 areas, covering a broad range of sustainability topics as well as strategic business priorities such as cybersecurity, business continuity, and quality management.
3Shape places particular emphasis on four areas to guide risk-based follow-up and supplier engagement:
- Conflict minerals (CMRT), covering tantalum, tin, tungsten, and gold
- Extended minerals (EMRT), covering cobalt, mica, copper, graphite, lithium, and nickel
- Corporate carbon footprint
- Energy management
Importantly, sustainability assessments are now embedded in pre-qualification and onboarding processes. All new suppliers must complete the required assessments and provide documentation before cooperation begins, ensuring that sustainability considerations are addressed upfront rather than retrospectively.
IT Integration
To operationalize the use of ESG metrics across procurement and sustainability, 3Shape integrated IntegrityNext data into its Power BI environment. The setup was implemented quickly and now serves as the central interface for internal users. A dashboard in Power BI is updated daily and provides a consolidated view of supplier sustainability performance.
Monthly update reports are automatically shared with procurement stakeholders, including category managers, buyers, and leadership. Custom filtering capabilities allow users to analyze supplier data by category, responsibility, and risk profile.
While IntegrityNext delivers the data foundation, Power BI ensures broad internal accessibility. More than 20 procurement professionals use these insights to identify high-risk suppliers, engage business partners, and prioritize actions.

Scalable and Efficient Due Diligence Process
By implementing a centralized digital platform for supplier data collection, 3Shape has established a structured and scalable process that supports future growth. The company has also achieved all initial project KPIs, including assessing 100% of direct suppliers, covering 80% of indirect spend, and reaching a high supplier response rate.

3Shape has gained full transparency across 100% of its direct suppliers. All direct business partners are assessed across 14 areas – covering both sustainability topics and additional strategic business priorities such as cybersecurity and business continuity – using a consistent framework that ensures clear oversight and comparability.

Custom filtering and structured scoring allow teams to prioritize high-risk suppliers and critical product categories. Data-driven insights support proactive risk management and inform sourcing decisions – for example, with sustainability performance serving as a key differentiator between suppliers offering comparable commercial conditions.

Power BI integration makes sustainability data widely accessible across teams, facilitates cross-functional collaboration, and helps guide procurement processes and strategic sustainability planning. Users can quickly identify trends, monitor performance, and act on risks.

Data collected via the IntegrityNext platform supports key corporate objectives, including responsible sourcing, human rights due diligence, targeted resilience planning, GHG emissions tracking across the value chain, and environmental impact mitigation.
